Strategic priorities
Royal Avebe is a Dutch farmer-owned cooperative of around 2,300 members, founded in 1919, that processes potatoes into starch and functional protein ingredients. The 'Accelerate and Strengthen 2023-2028' strategic cycle commits the cooperative to a 10 percent reduction in environmental impact, a 10 percent reduction in carbon emissions, and a 10 percent increase in yield over the period, against a backdrop of the EU Nitrates Directive constraining member-farm output and an energy crisis that has reshaped the cost of drying and processing.
The portfolio is shifting from commodity native starch into Solanic functional potato protein, used in plant-based dairy and meat alternatives where pricing sits well above commodity starch. Protein extraction relies on thermal coagulation and pH adjustment that are highly sensitive to upstream variability, and the seasonal campaign runs from August to May with downtime measured against thousands of Euros per hour.
Operations now span six production sites across the Netherlands, Germany and Sweden, plus a Polish flake and granule business acquired as Solan in 2025, adding more than 100 staff and around 140 farmers to the cooperative. The IT/OT estate combines SAP, Siemens MES, AVEVA PI historian and TrendMiner analytics, with engineering teams at Foxhol, Ter Apelkanaal, Gasselternijveen, Dallmin and Malmö working against a single performance-price KPI that ties every improvement to the payout members receive.
-
01
Value over volume
Royal Avebe is moving from commodity starch into high-value Solanic functional protein for plant-based food applications, where extraction economics depend on consistent coagulation and tight process control.
-
02
Sustainability and decarbonisation
The cooperative targets a 10 percent reduction in environmental impact, a 10 percent reduction in carbon emissions and a 10 percent increase in yield by 2028, supported by electric steam boilers at Malmö, Gasselternijveen and Ter Apelkanaal.
-
03
Data-driven operations
A4BEE's case-study corpus shows Avebe combining SAP, Siemens MES, AVEVA PI historian and TrendMiner analytics across the network, with a stated intent to connect lab, fab and enterprise data more tightly.
-
04
International growth through Solan
The 2025 acquisition of Solan in Poland added flake and granule capacity, more than 100 staff and around 140 farmer-suppliers that now need to operate inside Avebe's safety, quality and IT/OT standards.
Challenges we see
- Operations Manufacturing
Stabilising protein coagulation through upstream variability
The Solanic protein extraction process relies on thermal coagulation and pH adjustment that are highly sensitive to upstream variability, and TrendMiner case material describes pressure fluctuations in flash tanks that caused flow instability and coagulation failures during processing.
Where root-cause work happens only after a campaign interruption, the running batch is the unit of recovery. Reading the precursor signals while the batch is still on the line shortens the distance between a deviation and a corrective action.
- Digital Operations
Bringing legacy assets into the data estate without replacing them
Sites at Foxhol and Ter Apelkanaal run pumps, motors and chillers that pre-date the cooperative's current digital stack and have no native operational data, while replacement is not part of the available capital plan.
Where installed equipment cannot be replaced on the timeline the data programme needs, external sensors and a control overlay extend the asset's useful life and make its behaviour visible to the historian without disturbing the underlying machine.
- Integration Integration
Harmonising IT and OT across the Solan acquisition
The 2025 acquisition of Solan in Poland added more than 100 staff and around 140 farmers to the cooperative, and the existing IT/OT estate at the Polish sites needs to be brought inside Avebe's SAP, MES and historian standards.
Where an acquired site runs against different ERP, SCADA and reporting conventions, the integration work has to start from the operational reality of the new site rather than from a Dutch template, and the local team needs to be able to run the integrated system once the project team leaves.
- Digital Integration
Reducing friction in a multi-vendor automation stack
Avebe's projects typically involve three parties: Ctac around SAP, ATS Global around Siemens, and AVEVA around the historian. When integration issues arise, the absence of a single owner of the integration layer slows resolution.
Where three vendor contracts share an integration boundary, the work that falls between them tends to accumulate. An owner of the integration layer absorbs that work and keeps it from being a tax on every change request.
- Compliance Regulatory
Connecting OT to enterprise systems without losing the security baseline
Avebe has previously replaced a condition monitoring system on cybersecurity grounds, and the cooperative's published reporting covers IEC 62443 and NIS2 as part of its industrial cybersecurity posture.
Where historical experience has made OT connectivity a sensitive topic, new connections have to come with the security story already built in, so that the engineering benefit and the security review reach the same conclusion.
Opportunities, by urgency and business impact
Each bubble is one opportunity, numbered to match the list below. Further right means it bites sooner; higher means a bigger effect on the business. A bigger bubble means a bigger implementation effort.
-
Reading precursor signals in protein coagulation while the batch runs
Root-cause analysis on the coagulation line has historically been a post-event exercise, with engineers using TrendMiner to understand what happened after a campaign interruption.
Continuous monitoring of flash tank pressure and the closely-related upstream signals gives the operations team a view of an emerging deviation in the same units of time as the deviation itself, and gives quality the same evidence base as engineering.

-
Bringing legacy chillers, pumps and motors into the historian
Production-critical equipment at Foxhol and Ter Apelkanaal was installed before the cooperative's current data stack, so the historian has no record of how these assets behave during a campaign.
An external sensor and control overlay captures vibration, current and thermal signatures from installed equipment and publishes them through the existing AVEVA PI pipeline, so condition-based maintenance can run on the data the historian already collects.

Onboarding Solan into Avebe's IT/OT standards
Solan's Polish operations need to come inside Avebe's safety, quality, ERP and reporting standards while continuing to run, with cultural and linguistic distance from the Dutch headquarters making coordination harder than usual.
A locally-led discovery sprint maps Solan's current SCADA, PLC and reporting landscape against Avebe's reference architecture, and a phased connection plan brings each site into the corporate standards in the order the operations team prioritises.

Pushing validated recipe parameters from R&D to production
The Groningen Innovation Centre develops new protein formulations that are then transferred to production at Gasselternijveen, and the transfer still involves manual spreadsheet handover that leaves room for parameter drift between the lab and the line.
A digital thread that carries validated recipe parameters from the R&D system to the production batch record as data, with version control and an audit trail, keeps the scientist's intent intact from bench to campaign.

Synchronising energy use with production and market signals
Electric steam boilers at Malmö, Gasselternijveen and Ter Apelkanaal make Avebe a participant in the electricity market, but production scheduling is not yet coordinated with spot pricing or with the cooperative's own carbon reporting.
An energy-aware scheduling layer aligns energy-intensive drying steps with low-carbon and low-cost hours, while the same data feeds the per-site reporting the cooperative needs against its 10 percent reduction targets.

What we'd propose
- Digital CDMO
Predictive process control for the protein coagulation line
We instrument the coagulation line, bring flash-tank and upstream process data into one continuous model, and run deviation detection against the running batch so the operations team sees a precursor signal in the same units of time as the deviation itself.
-
High-frequency flash-tank sensing
Install high-frequency pressure and flow sensing on flash tanks and the immediately upstream equipment, with data published through OPC UA (Open Platform Communications Unified Architecture) or MQTT so the historian receives a documented time series rather than an ad-hoc export.
-
Deviation detection against a running batch
Build the normal operating envelope for the critical coagulation parameters from historical batches, then flag drift against the current batch so operators and engineers see the signal in minutes instead of in a post-mortem report.
-
Closed-loop valve adjustment on the precursor
Where the deviation pattern matches a precursor that an inflow or trim valve can correct, the same model adjusts the valve within an operating envelope agreed with the operations team, so a routine precursor is corrected without waiting for a manual intervention.
- Campaign interruptions caused by coagulation deviations are flagged against the running batch, not after it.
- The quality organisation sees the same evidence the operations team acts on.
- Recipes that were validated against TrendMiner post-mortems become recipes that run with continuous oversight.
-
- Digital CDMO
Retrofit program for legacy assets across Foxhol and Ter Apelkanaal
We fit installed chillers, pumps and motors with external sensing and a control overlay, publish the data through the existing AVEVA PI historian, and bring the assets into the cooperative's condition-based maintenance programme without replacing them.
-
External sensing on installed equipment
Mount vibration, current and thermal sensors on installed pumps, motors and chillers, and route the readings through the existing OPC UA or MQTT pipeline so the historian receives a continuous record without disturbing the underlying equipment.
-
Condition-based maintenance models
Build condition models against the historical failure patterns the maintenance team already knows, and trigger work orders when a measured signature moves outside the model rather than on a fixed interval.
-
IEC 62443 zones around the overlay
Place the overlay and its data diode (a one-way data transfer device that lets process data out without exposing the control network to inbound traffic) inside IEC 62443 zones from day one, so the cooperative's existing security baseline extends to the retrofitted assets without a separate review for each new connection.
- Equipment that was previously invisible to the historian becomes a continuous source of operating data.
- Condition-based work orders replace a share of calendar-based interventions.
- The security story for each new connection is part of the design rather than an after-the-fact review.
-
- Enterprise AI
Phased IT/OT onboarding for the Solan acquisition
We run a locally-led discovery sprint at the Solan sites in Poland, map the existing SCADA, PLC and reporting landscape against Avebe's reference architecture, and deliver a phased connection plan that brings Solan into the cooperative's standards in the order the operations team prioritises.
-
On-site OT discovery
A locally-resident engineering team walks the Solan sites, documents the current SCADA, PLC and historian landscape against Avebe's reference architecture, and identifies the data, training and connectivity gaps that have to be closed for integration to land cleanly.
-
Standardised connectivity to the Veendam estate
Implement secure gateways between Solan's operational systems and Avebe's SAP, Siemens MES and AVEVA PI estate, with documented data contracts on each side so both teams can audit what crosses the boundary.
-
Polish-language training and handover
Deliver training in Polish on the integrated systems, with documentation that the local team can maintain, so the integration survives the departure of the project team.
- The integration plan reflects what is actually on the Polish site, not what the Dutch template assumes.
- The local team owns the integrated system once the project is over.
- The same discovery template can be reused for the next acquisition.
-
- Digital Lab
Digital thread between the Innovation Centre and production
We connect the R&D laboratory information management system at the Groningen Innovation Centre to the production batch record at Gasselternijveen so validated recipe parameters move from bench to campaign as data, with version control and an audit trail.
-
LIMS to batch record pipeline
Build a pipeline from the R&D LIMS (Laboratory Information Management System) to the production batch record so a validated recipe's parameters, ranges and version metadata land in the batch record without manual re-entry, and the source of every value is preserved in the audit trail.
-
Recipe version control
Track every recipe revision with its own version identifier, review status and effective date, so a campaign run can be traced back to the exact recipe revision it was produced against, and a new revision can be retired cleanly.
-
Lab-to-line variance dashboards
Surface the difference between the recipe as validated at lab scale and the recipe as executed at production scale, so the next scale-up starts from the last comparison rather than from recollection.
- The scientist's intent reaches the line as data, with an audit trail.
- Recipe changes are versioned, so a campaign run is reproducible.
- Scale-up variance is a measurement the next project can act on.
-
- Agents
AI agents for regulatory, supplier and sustainability documentation
We deploy narrow, reviewable agents that take the repetitive part of the cooperative's documentation work — farmer-member supplier declarations, REACH and EFSA dossiers, CSRD sustainability reporting and CSRD-aligned site disclosures — and leave the judgement calls to named people.
-
Drafting from source records
Generate the first draft of a regulatory submission, a supplier declaration for one of the cooperative's 2,300 farmer-members, or a CSRD-aligned site disclosure directly from the underlying system records, so the author edits and judges rather than assembles the document from scratch.
-
Template and completeness checking
Check a submitted document against its template and the cooperative's own checklist, returning missing or inconsistent sections before the document enters the human review queue.
-
Change impact search across the document set
When a regulatory threshold, supplier declaration field or sustainability methodology changes, retrieve every controlled document that references it and rank them by how directly they are affected, so the update scope is known on day one of the change.
- Review queues move faster because documents arrive complete.
- The scope of a regulatory or methodological change is established by search rather than by recollection.
- Every output is traceable to the source records it came from and signed off by a named reviewer.
-
Digital maturity: today and target
Scored out of 100 across six dimensions. The target is what Royal Avebe's own published ambition implies — not a perfect score.
- Process automation 55 → 82
- The Siemens MES footprint at Gasselternijveen and Dallmin covers the protein and starch lines, but the critical coagulation steps still rely on TrendMiner post-mortems rather than continuous control, which is consistent with reactive rather than predictive operation.
- Data integration 42 → 78
- AVEVA PI captures process data and TrendMiner democratises some of it, but lab-to-fab, site-to-site and division-to-division silos are documented as a current concern, and the Solan integration will add another data shape before it closes any.
- Predictive analytics 32 → 72
- TrendMiner enables engineers to investigate past batches, but prescriptive controls on the running batch are not yet part of the documented estate, so the gap between descriptive and predictive analytics is the gap that most directly affects campaign uptime.
- IT and OT convergence 38 → 74
- Foxhol and Ter Apelkanaal carry legacy equipment that is invisible to the historian, and a previous condition monitoring system was replaced on cybersecurity grounds; both factors slow the rate at which new connections reach production.
- Energy management 50 → 82
- Electric steam boilers at Malmö, Gasselternijveen and Ter Apelkanaal make Avebe a market participant, but production scheduling is not yet coordinated with spot prices, and per-site carbon reporting is still a manual aggregation rather than a live measurement.
- Knowledge management 40 → 70
- An ageing workforce is documented as a continuity risk, and while TrendMiner has lowered the barrier to analytics, systematic capture of process knowledge against retiring operators is still an open programme.
