Strategic priorities

ChemCon operates a 25-year-old specialty chemicals CDMO out of Freiburg, with a €6 million advanced cleanroom (now operational), a €300,000 PFAS-free propane cooling system commissioned to support the new capacity, and 200-page paper synthesis documents that the management team has publicly described as 'completely overwhelming'. The combined Chemcon Speciality Chemicals India entity, listed on the NSE as CHEMCON, has been adding two new plants (P-10 and P-11) at its Vadodara site to substitute Chinese supply.

The digital layer today is a basic Document Management System delivered through Digital Life Sciences — strong on SOPs and CAPAs but silent on equipment data. New cleanroom reactors and dryers meeting the latest technical standards are not integrated with the DMS, and critical process KPIs sit in Excel separately from live sensor streams. Sixteen FDA inspections and more than 200 customer audits have been carried out on this estate; the audit score is strong and the data path is the part still being assembled.

Three working threads run through that estate. The first is equipment-to-document integration: OPC UA (Open Platform Communications Unified Architecture) connectivity between the new reactors and the existing DMS so batch records can be written from instrument data rather than transcribed. The second is the cooling system telemetry needed to deliver the 40 percent lower energy consumption the propane system was specified for. The third is Golden Batch comparison — historical best-run profiles overlaid against the live batch so scientists can see a deviation while the run is still on the floor.

Regulatory and quality documentation is the load that sits across all three threads. With 16 FDA inspections, more than 200 customer audits and multi-jurisdiction submissions, the document-assembly queue is the point where an assistant layer that drafts from source records, checks templates before review and finds every controlled document a standards change touches would shorten a queue that today runs largely on manual effort.

Challenges we see

  • Digital Operations

Carrying 25 years of paper synthesis records into the DMS

ChemCon's product synthesis regulations routinely reach 200 pages and the management team has publicly described the paper workload as 'completely overwhelming'. A Document Management System from Digital Life Sciences now covers SOPs and CAPAs and is credited with a 40 percent efficiency gain.

Where batch knowledge sits in 200-page paper records, the next lift comes from instruments writing straight into the same record so the document, the data and the audit trail are produced together rather than reconciled afterwards.

  • Operations Energy

Delivering the energy savings the propane cooling system was specified for

The €300,000 PFAS-free propane cooling system was commissioned to deliver about 1,500 cubic meters of monthly water savings versus the legacy plant and 40 percent lower energy consumption. The CEO has called out the higher purchase cost as the trade-off for the lower environmental footprint.

Where a cooling system is specified for a percentage energy reduction, proving and sustaining that reduction requires a sensor layer and load-balancing logic that read the system continuously rather than once a quarter.

  • Operations Manufacturing

Holding cost discipline against Chinese HMDS and CMIC pricing

Chemcon Speciality Chemicals India saw a 22 percent revenue decline in FY25 driven by Chinese manufacturers depressing prices for HMDS (Hexamethyldisilazane) and CMIC (Chloromethyl Isopropyl Carbonate). The same period delivered a 22 percent increase in EBITDA on cost discipline, with P-10 and P-11 plants under construction at Manjusar, Vadodara.

Where revenue is squeezed by lower-cost competitors, the working response is a tighter read on raw material consumption and batch-level cost per unit, so that margin is decided on the floor rather than in the spreadsheet at month-end.

  • Digital Integration

Linking new cleanroom reactors and dryers to the existing DMS

The €6 million advanced cleanroom at BioTechPark Freiburg includes new reactors and dryers meeting the latest technical standards. These instruments are not integrated with the existing Document Management System, leaving process data as islands that scientists reach only by manual transcription.

Where equipment data lives outside the document layer, comparison against historical best-run profiles becomes an exercise in spreadsheet stitching; bringing the data onto a common path makes Golden Batch comparison a property of the run.

  • Compliance Regulatory

Keeping visual supervision in ISO-8 HPAPI and cytotoxic cleanrooms

ChemCon's ISO-8 cleanrooms handle high-potency active pharmaceutical ingredients and cytotoxics. Operators currently monitor foam levels and cleanroom integrity through visual inspection, with the supervisory coverage thinning outside working hours.

Where a cleanroom depends on a person being present to read it, the supervisory gap outside core hours is a property of the inspection method rather than of the staff; an external camera layer narrows that gap without putting more people into the hazardous zone.

Opportunities, by urgency and business impact

Each bubble is one opportunity, numbered to match the list below. Further right means it bites sooner; higher means a bigger effect on the business. A bigger bubble means a bigger implementation effort.

  1. Bridging new reactors and the DMS through OPC UA

New cleanroom reactors and dryers are not integrated with the Document Management System. Critical process data is generated on the equipment and transcribed manually into the batch record, with the 200-page paper synthesis document and the DMS running on parallel paths.

OPC UA connectivity from reactors, dryers and analytical instruments into the DMS lets instrument values reach the batch record as data with their own audit trail, removing transcription from the path between the run and the document.

  2. Verifying the energy savings the propane cooling system was specified for

The PFAS-free propane cooling system was commissioned for 40 percent lower energy consumption versus the legacy plant, but the load-balancing logic and the continuous sensor layer required to prove and sustain that reduction are not yet in place.

IoT sensors feeding an analytics layer let the cooling system's actual energy performance be read continuously, so the specified saving can be evidenced and any drift from target acted on while the system is still running.

  3. Comparing the live run against historical best-run profiles

Critical biological KPIs and process parameters are tracked in Excel, separately from the live sensor stream. Scientists cannot overlay the current run against the Golden Batch profile without manual stitching of offline and online data.

Unifying offline analytical results with the live sensor feed into one visualization layer lets scientists see a deviation from the Golden Batch while the batch is still running, rather than reading it from a spreadsheet the next morning.

  4. Reducing manual monitoring in HPAPI and cytotoxic cleanrooms

ISO-8 cleanrooms handling high-potency active pharmaceutical ingredients and cytotoxics currently rely on visual inspection for foam levels and cleanroom integrity. The supervisory coverage thins outside working hours and depends on a person being present in the hazardous zone.

An external camera layer with image-based detection of foam and cleanroom events provides 24/7 non-invasive supervision, narrowing the gap outside core hours without adding people to the hazardous zone.

  5. Shortening the regulatory and quality document queue

Sixteen FDA inspections and more than 200 customer audits run through an estate where deviation reports, change controls, periodic reviews and customer-specific document packs are drafted manually from source records. The document queue absorbs specialist time across the Freiburg site.

Narrow AI agents can draft deviation summaries, change-control documents and customer-specific packs from source records, check each document against its template before review, and find every controlled document a standards change touches — with a named reviewer approving every output.

What we'd propose

  • Digital Lab

Connecting cleanroom reactors and dryers to the existing DMS

We connect the new cleanroom reactors, dryers and analytical instruments to the existing Document Management System through OPC UA, so instrument values reach the batch record as data with their own audit trail and the 200-page paper synthesis document is generated from the run rather than transcribed alongside it.

    • OPC UA connectivity to reactors and dryers

      Instrument data leaves the equipment

Establish OPC UA (Open Platform Communications Unified Architecture) connections between the new cleanroom reactors, dryers and analytical instruments so process values leave the equipment in a documented, vendor-neutral form rather than staying inside a closed controller.

    • Automatic batch record assembly

      The document writes itself

Capture instrument values directly into the batch record with the instrument identity, method version and timestamp attached, so the 200-page synthesis document is generated from the run with its own audit trail instead of being transcribed alongside it.

    • P&ID-aligned operator view

A screen that mirrors the plant

Build a visualization layer that mirrors the physical Piping and Instrumentation Diagrams of the cleanroom, so operators see a process view that matches the layout they walk, rather than a generic tabular display.

    • Batch records are produced from instrument data with their own audit trail, removing transcription from the path between the run and the document.
    • The same instrument feed serves documentation, quality and process engineering instead of three separate extracts.
    • The 40 percent efficiency gain credited to the basic DMS extends to the equipment side rather than stopping at SOPs and CAPAs.
  • Digital CDMO

Telemetry and load balancing for the propane cooling system

We add the IoT sensor layer and load-balancing analytics the propane cooling system needs to deliver the 40 percent lower energy consumption it was specified for, and to surface drift from that target while the system is still running.

    • Cooling system sensor layer

Temperature, pressure and flow on a common path

Install temperature, pressure and flow sensors connected via industrial protocols to the cooling system's key points so the system's actual energy performance can be read continuously rather than reconstructed once a quarter.

    • Load-balancing analytics

      Energy performance against target

Implement analytics that compare actual cooling system performance against the 40 percent reduction target and flag drift, so the specified saving is evidenced and any shortfall is acted on while the system is still running.

    • Sustainability reporting from the same data

ESG numbers from the cooling telemetry

Generate the site's Scope 1 and 2 cooling-energy numbers from the same sensor feed, so ESG reporting is a property of the data layer rather than a separate data-collection exercise.

    • The 40 percent energy reduction target is evidenced continuously rather than asserted at year-end.
    • Drift from target is flagged while the system is still running, ahead of any utility cost spike.
    • The same sensor feed produces ESG reporting numbers without a separate data-collection exercise.
  • Enterprise AI

Golden Batch overlay against the live run

We unify offline analytical results with the live sensor feed into one visualization layer, so scientists can overlay the current run against the historical Golden Batch profile and see a deviation while the batch is still on the floor.

    • Offline and online data unification

Excel and sensors on one path

Bring offline analytical results from the QC lab into the same data platform as the live sensor stream, with schema mapping so an assay value and a sensor value can be queried against the same batch identifier.

    • Golden Batch profile overlay

Best-run profile against the live run

Build the Golden Batch profile from historical best runs and overlay it against the current run, so scientists see a deviation from the best-run profile on the screen while the batch is still running.

    • Self-service dashboard for scientists

      Charts without an IT ticket

Expose the visualization layer as a self-service dashboard so scientists can build their own comparison views without submitting an IT ticket for each one.

    • A deviation from the Golden Batch profile is visible during the run, not the morning after.
    • Scientists compose their own comparison views rather than queuing an IT ticket for each chart.
    • Offline and online data stop drifting apart as the batch evolves.
  • Digital Lab

Non-invasive supervision in HPAPI and cytotoxic cleanrooms

We deploy an external camera layer with image-based detection of foam levels and cleanroom events so ISO-8 cleanrooms handling high-potency active pharmaceutical ingredients and cytotoxics are supervised continuously without putting more people into the hazardous zone.

    • External camera array

      Cameras outside the containment boundary

Install external cameras positioned to monitor the cleanroom and the reactors without requiring physical contact with the product or with the containment boundary.

    • Image-based foam and event detection

      Visual events as data

Run image-based detection of foam levels, airlock events and other cleanroom signals so a visual observation becomes a data point with its own timestamp and traceable to the camera that produced it.

    • 24/7 supervision with named human escalation

      Continuous coverage, named escalation path

Hold continuous coverage across all hours and route any flagged event to a named escalation path, so supervision does not thin outside working hours and the person on the call is identified, not anonymous.

    • Supervision continues at the same level through the night shift and weekends.
    • Fewer routine visual inspections mean fewer people in the hazardous zone.
    • Visual events arrive as data with a timestamp and a camera identity, auditable for inspections.
  • Agents

AI agents for regulatory and quality document work

We provide narrow, reviewable agents that take the repetitive part of regulatory and quality documentation — drafting deviation summaries, change-control documents and customer-specific packs from source records, checking each document against its template before review, and finding every controlled document a standards change touches — with a named person approving every output.

    • Drafting from source records

      First drafts from system data

Generate the first draft of a deviation summary, a change-control document or a customer-specific document pack directly from the underlying system records, so the author edits and judges rather than assembles.

    • Template and completeness checking

      Gaps found before review

Check a submitted document against its template and the site's own checklist, returning missing or inconsistent sections before the document enters the human review queue.

    • Change impact search across the controlled document set

      Which documents a change touches

When a standard, method or specification changes, retrieve every controlled document that references it and rank them by how directly they are affected, so the update scope is known on day one.

    • Deviation, change-control and customer-pack drafts arrive from source records rather than from a blank page.
    • Document templates are checked for completeness before a reviewer is asked to look at them.
    • The scope of a standards change is established by search rather than by recollection.

Digital maturity: today and target

Scored out of 100 across six dimensions. The target is what ChemCon GmbH's own published ambition implies — not a perfect score.
